How do you measure AI ROI?

Choose one operational outcome

Useful measures include handling time, response time, cost per case, error and rework rate, backlog, throughput, conversion, retention, or capacity. Pick the measure that reflects the problem the project was approved to solve.

Establish the baseline

Measure the current process across a representative period. Record volume, staffing effort, delays, exceptions, errors, and downstream rework. If the process changes seasonally, compare like periods.

Include the complete cost

• Consulting, design, and implementation
• Software, models, platforms, and infrastructure
• Integration and data preparation
• Employee time for testing, training, and review
• Security, governance, and compliance work
• Monitoring, support, maintenance, and vendor change
• Human review and exception handling

Separate capacity from cash savings

Saving employee time creates capacity, but it is not automatically a cash saving. State what the organization did with the capacity: serve more customers, avoid new hiring, reduce overtime, shorten turnaround, improve quality, or release people for higher-value work.

Track quality with speed

A faster process that produces more errors may destroy value. Pair productivity measures with accuracy, rework, escalation, customer impact, and risk indicators.

Measure adoption inside the workflow

Log whether the system is used for the intended cases, how often employees override it, where they abandon it, and which exceptions require help. Login counts alone do not show business value.

Use decision thresholds

Agree in advance what result leads to expansion, revision, or retirement. This reduces the temptation to reinterpret weak evidence after money and reputation are attached to the project.
